How to build an engineering team in India: four routes compared

    Including the route where you do it yourself. Two delivery centres, in Bengaluru and Kochi, run since 2004.

    There are four common ways to build engineering capacity in India: staff augmentation, a dedicated team with a partner, a managed offshore development center (often called a global capability center or GCC), and your own legal entity. They differ a lot in speed, control, cost and how easily you can reverse the decision. AMT (Advanced Millennium Technologies) has run delivery centres in Bengaluru and Kochi since 2004 for clients in Europe, the US and the Middle East.

    RouteTime to startYour controlHow easy to exitBest when
    Staff augmentationFast: a few weeksLowEasyYou need short-term extra hands for defined tasks and will manage each person directly.
    Dedicated team with a partner4 to 8 weeksModerate to highModerateOngoing work with shifting priorities. Named engineers with an architect and QA attached.
    Managed capability centre (GCC)A few monthsHighModerateYou want a team that works like your own, without the legal and HR setup yet. Often run as build-operate-transfer.
    Your own entity6 to 18 monthsFullHardA long horizon, a large headcount and a strategic reason to own it outright.

    Most companies start with one of the middle two and move toward more ownership over several years. Starting with your own entity is sometimes right, and expensive to undo.

    // real_cost

    The real cost of an offshore development team in India

    Every vendor quotes a monthly rate per engineer. That rate is real, but it is not the full cost. These are the costs underneath it, and they are where most offshore business cases quietly fail.

    The eight cost lines of an offshore development team
    Cost lineWhat it does to your budget
    The quoted rateThe visible part. It varies by seniority, city and firm, and it is usually the smallest reason one team succeeds and another fails.
    Recruitment timeA vacancy is not a team member. Getting from signed contract to a productive engineer takes weeks at best, months for senior or specialist roles.
    OnboardingNobody is productive on day one on an unfamiliar codebase. This cost never shows on a rate card and always shows in a delivery plan.
    Attrition and replacementThe Indian market is competitive and people move. What matters is the replacement clause, the notice period, and whether knowledge transfer is in the contract.
    Management overheadSomeone on your side manages this team. If that is a senior engineer, part of your most expensive person now goes on coordination.
    Time zone overlapOverlap hours are a design choice with a price. Less than four hours and slow decisions start eating the savings.
    Architecture and QAA team of developers without an architect or QA is cheaper per head and more expensive per outcome.
    Exit costNotice period, knowledge transfer, code and environment access. Cheapest to agree at the start.

    The firms with the lowest hourly rate are often the most expensive per result, and the difference sits in the lines above. Compare the total cost of delivered work, not rate cards.

    // why_teams_fail

    Four reasons offshore teams fail, and how to avoid them

    1. Slow decisions on the client side. The offshore team sits blocked, waiting for answers. This is almost always the biggest hidden cost, and fixing it is free.
    2. Tasks instead of ownership. People handed tickets behave like people handed tickets. Give a team a whole component and they will care about it.
    3. No architect. Developers alone produce working code and an architecture nobody chose. It shows up in year two as a rewrite.
    4. Knowledge lives in people, not in writing. Then someone resigns and takes part of the system with them. This is a contract and process question, not a loyalty one.

    What AMT offers for building a team in India
    If you wantOur answer
    A dedicated teamNamed engineers with an architect and QA, in Bengaluru or Kochi, with agreed overlap hours. See Dedicated Development Teams.
    A managed capability centre (GCC)We help you choose between the models, which differ a lot in control and how easy they are to reverse. See GCC Setup in India.
    Your own entityWe are not a company formation service. We can offer an honest conversation about what it takes, from people who have run centres here since 2004.
    Short-term staff augmentationUsually not us. We provide teams with a delivery structure around them, which costs more than individual contractors and is a poor fit for a three-month gap.

    // bengaluru_or_kochi

    Bengaluru or Kochi: where should your team sit?

    Bengaluru has the deepest engineering talent pool in India, with the highest competition and attrition to match. Kochi has a smaller pool, noticeably lower attrition and a strong engineering education base.

    Running both is deliberate. Roles that need scale and specialist skills sit in Bengaluru. Roles where continuity matters more sit in Kochi. Most teams end up drawing on both.

    FAQs: building a team in India

    What is an offshore development center?

    An offshore development center (ODC) is a dedicated engineering team in another country, usually run by a partner, that works as an extension of your own team. In India it can range from a single dedicated pod to a full global capability center.

    What is a global capability center (GCC)?

    A GCC is an offshore centre that works only for one company and behaves like part of it, often set up first with a partner and transferred to the company later.

    What is build-operate-transfer (BOT)?

    A model where a partner builds and runs your India team, then transfers the team and operations to your own entity at an agreed point. It lowers the start-up risk of going direct.

    What is the difference between an ODC and staff augmentation?

    Staff augmentation adds individual engineers you manage yourself. An ODC is a team with its own delivery structure, architect and QA, which owns outcomes rather than tickets.

    What does an engineering team in India really cost?

    The quoted rate is only the visible part. Recruitment, onboarding, attrition, management overhead, time zone overlap, architecture and QA, and exit terms all sit underneath it.

    How long does it take to get a team running?

    A dedicated team typically takes four to eight weeks to start productively. Your own entity takes six to eighteen months before anyone writes code.

    What happens when an engineer resigns?

    Check the notice period, the replacement timeline, the handover overlap, and whether knowledge transfer is a written obligation.

    Bengaluru or Kochi?

    Bengaluru for depth of talent and specialist roles, with higher attrition. Kochi for continuity and lower attrition. Many teams use both.
